Consultation is the one place the tools touch the client, and even there the vendors keep the stylist central: Henkel said in 2020 that its near-infrared analyzer measured inner hair condition but that the hairdresser's expert assessment remains a vital element (Henkel 2020), and in 2022 described SalonLab&Me as built around an analysis carried out by a hairdresser (Henkel 2022). A 2026 peer-reviewed review of 10 AI-driven hair-analysis tools found validation scarce, manufacturer data heavily relied upon and dataset diversity often unspecified (Journal of Clinical and Aesthetic Dermatology 2026). Zenoti, likewise selling what it measures, puts a figure on the call-handling piece, claiming 1 in 3 missed calls converted into kept appointments (Zenoti 2026). Consultation has become a shared task rather than an automated one, with Henkel's sensor reading inner hair condition while the company positions the hairdresser's assessment as the vital element of the recommendation (Henkel 2020). What stays human is the entire billable hour — cutting, trimming, shampooing, styling, beard trims and shaves (U.S. Bureau of Labor Statistics 2023). So is repairing what the tools get wrong: a New York colourist described a client's ChatGPT gloss formula turning golden-blonde highlights very dark, and a 30-minute appointment becoming a two-hour correction, a single account from which no prevalence can be inferred (PEOPLE 2026). The task split is unusually clean, which is why the score sits where it does.

What to do about it

Let software own the phone, not the chair

The measurable AI gains in this sector are administrative: booking, schedule management and inventory were the areas NHBF respondents expected efficiency from (National Hair & Beauty Federation 2025). Trialling one scheduling or reminder tool costs an evening and returns chair time, which is the only thing you actually sell. Treat vendor conversion figures as marketing until you have your own before-and-after numbers (Zenoti 2026).

Stay the authority in the consultation

Clients now arrive with formulas from chatbots, and correcting them can turn a short appointment into hours of work (PEOPLE 2026). Even the diagnostic vendors build the stylist into the workflow rather than around it (Henkel 2022), and a 2026 review of 10 AI hair-analysis tools found peer-reviewed validation scarce (Journal of Clinical and Aesthetic Dermatology 2026). Being the person who can explain why a formula will not survive maintenance is the part of the job no tool currently holds.

Read the vendor evidence before you buy

Most claims about AI in salons come from the companies selling the software: Zenoti on missed calls (Zenoti 2026), IQONIC.AI on revenue uplift with no control group (IQONIC.AI 2024), Phorest on features with no staffing outcome (Phorest 2026). Ask any supplier for a figure that is not an 'up to' number and not self-reported. A tool that survives that question is worth the subscription; one that does not is buying you a slide deck.
